Adoption mentorship

Copilot Champions and Adoption Mentorship

A three, six, or twelve-month mentorship for your internal Copilot Adoption Lead and adoption squad. Build skills, run playbooks, achieve measurable usage uplift.

We build your team. We deliver the Copilot uplift. We install the system that makes it last.

The backbone

The methodology is published

Microsoft 365 Copilot Adoption book cover

Mark Smith and Meg Smith co-authored Microsoft 365 Copilot Adoption (Microsoft Press). The Adoption Kit operationalises that methodology as a deployable system, delivered via ako.cloverbase.com.

What we mentor is the deployment, not the invention.

The headline outcomes

What you get

01

A Ready-to-Run Adoption Plan

Playbook, champions kit, 90-day rollout plan, and reinforcement templates.

02

A Champions Network

Your adoption squad meets regularly, shares wins, and accelerates peer learning.

03

Usage Uplift Plus Impact Story

Measurable adoption growth and a credible business impact narrative.

The problem

Why adoption stalls

Copilot rollout is live, but adoption plateaus. Teams know Copilot exists but do not use it consistently. You have pockets of enthusiasts but no systemic adoption culture.

The bottleneck is rarely technology. It is usually no clear adoption lead, no structured playbook, and no regular reinforcement.

35.8%
workplace activation rate

Roughly two-thirds of paid Copilot seats are dormant. Distribution is not adoption.

Who this is for

Built for the internal Copilot Adoption Lead

An adoption lead and her champions squad working together on Copilot rollout.

This engagement is designed for someone in your organisation who owns adoption (full-time or as a key part of their role). They might be called: Copilot Lead, Adoption Manager, Digital Transformation Lead, or Change Manager.

They may have 2–5 people on their adoption squad (champions from different departments). We mentor the lead and squad together, building capability and momentum.

The lead becomes the expert voice in your organisation, running playbooks, managing the champions network, and tracking adoption progress.

How it starts

Day one: the Baseline Assessment

Every engagement begins the same way: a 90-minute Baseline Assessment with your Adoption Lead and executive sponsor.

We map current state across six dimensions and leave you with a Baseline Report and a customised 90-day rollout plan. Adoption Kit access on ako.cloverbase.com unlocks progressively over the following four weeks.

The word “Baseline” is deliberate. We diagnose before we prescribe.

The six dimensions

  • 01Licensing posture
  • 02Current usage data
  • 03Squad readiness
  • 04Governance maturity
  • 05Change capacity
  • 06Target outcomes
The cadence

Mentoring rhythm

R1

Monthly Adoption Lead 1:1

A 60-minute live coaching session with your Adoption Lead. Playbook progress, blockers, decisions, and next-month focus.

R2

Monthly Squad Coaching

A 60-minute squad session that alternates between Cloverbase-led live coaching and self-run sessions using our Facilitation Kit. By design, your squad becomes self-sufficient by the end of the engagement, not more dependent.

R3

Quarterly Executive Review

A 60-minute live session with your executive sponsor and leadership. Adoption metrics, business impact, and roadmap adjustments.

R4

Continuous Async Support

Direct channel to your Cloverbase mentor between sessions. 24-hour business-day SLA on responses.

Note: The 3-Month Foundation tier includes weekly 30-minute check-ins for the first month only, an onboarding intensive while the playbook goes live.

The boundary

What this is not

Productized offerings can name what they’re not. Here’s where this engagement ends.

N1

Not training delivery

We mentor your Adoption Lead, who delivers training internally.

N2

Not technical implementation

We don’t configure tenants, deploy licences, or build agents.

N3

Not an audit or assessment service

The Baseline is a starting point, not a deliverable in itself.

N4

Not bespoke development

The productized kit is what’s deployed. Customisation is by configuration, not rebuild.

The starting line

What we need to start well

  • 01A named Adoption Lead (full-time or dedicated role)
  • 02An adoption squad of 2–5 department champions
  • 03Leadership buy-in and exec sponsor (ideally your CIO or Head of Digital)
  • 04Copilot already enabled or clear rollout timeline
  • 05Basic adoption metrics or usage data from your Microsoft 365 environment
  • 06Willingness to run fortnightly champion squad sessions
The detail

Frequently asked questions

What if we do not have a dedicated Adoption Lead yet?

We can help you identify and develop someone internally. This might be someone with change management, digital transformation, or IT ops experience. We will mentor them into the role.

How much time does the Adoption Lead need to dedicate?

For the first three months, expect 50–70% of their time. As adoption builds momentum and the playbook becomes routine, this can decrease to 30–40%.

Can the adoption squad be remote or distributed?

Yes. Fortnightly squad sessions run virtually, and many organisations have distributed champions. We will adapt the cadence to suit your geography.

What metrics do we track?

Monthly active users, adoption rate by department, feature usage (chat, insights, plugins), time to first use, and business impact (time saved, quality improvements).

How is this different from a one-day workshop?

A workshop is a one-off learning event. Mentorship is sustained coaching over months, building organisational muscle memory and embedding adoption into your culture.

Can you help with training delivery too?

We focus on adoption strategy, playbooks, and mentorship. For training delivery, we can recommend partners or work with your internal L&D team.

What if adoption hits a plateau?

We adjust the playbook, run fresh engagement campaigns, and dive deeper into department-specific barriers. This is exactly what monthly reviews are for.

Do you provide content (emails, comms, posters)?

Yes. The Champions Kit includes templates for email campaigns, posters, and success stories. Your squad customises and deploys them.

Can we extend beyond 12 months?

Absolutely. Once you have built internal expertise, the engagement can shift to quarterly check-ins or ad-hoc coaching as needed.
